Most restoration marketing plans are a channel list with a monthly retainer attached. That is how a company can grow revenue, run every crew flat out and still watch gross margin fall. We start with your own numbers: revenue and gross margin by service line across water, fire and smoke, mold remediation, contents, reconstruction and large loss; job margin by source, meaning third-party administrator work, carrier and adjuster referrals, agent relationships, property managers and commercial accounts, plumbers and direct homeowner calls; average job size and cycle time by branch; and the share of capacity each segment consumes.

The pattern in the industry data is that mix decides margin. Cleanfax's 2026 benchmarking survey found water damage is the most profitable service for 52% of respondents, up from 47%, with mold remediation second at 19%, while 19% now report gross margins under 20%, up from 12% a year earlier. The output is a ranked set of service lines, segments and branches, with the work you are deliberately declining written down.

Each audience needs a different proof. A homeowner in a flooded basement is not evaluating the same thing as a regional property manager signing a multi-site agreement, and neither is evaluating what a carrier programme manager cares about. The plan writes the claim, the evidence behind it and the messaging for each audience.

What each channel is for, and what it is not for.

Every channel gets a named job. Search and maps capture the emergency call that is already happening and defend the brand term in each branch territory. Paid search buys incremental emergency volume at a known job margin, not at a cost per lead. Field sales and referral development own adjusters, agents, plumbers and property managers, which is still where most restoration revenue originates: Cleanfax reports referrals as the dominant lead source at 93%, while adjuster and agent relationships fell to 55% from 68%. Commercial account programmes and pre-loss agreements get their own plan, because they are sold, not searched. Reputation and review programmes support all of it.

The plan also states which channels to reduce or stop, and which of your branches should not be funded the same way. That recommendation is only credible because we do not sell the media.

The last section decides whether anything happens. We set budget by branch, service line and quarter, define the short metric set leadership reviews weekly, specify the tracking and reporting changes needed to read job margin and source of work rather than form fills, name an owner for every workstream, and put the plan on a calendar with quarterly checkpoints.

That discipline is rarer than it should be. Among 500 marketing and finance leaders in the Haus 2026 Decision Confidence Index, only 49% said they can measure marketing's effect on business outcomes and 74% had killed an initiative they could not measure. In restoration the reporting problem is compounded by the cash cycle: the 2026 State of the Industry report found that by the end of 2024 nearly three-quarters of restorers waited 30 days or more to be paid, so booked revenue and collected margin tell different stories.

01 — The challenge

Revenue is up, margin is down, and nobody has decided anything.

The pattern repeats across multi-branch restorers and PE-backed platforms. Budget is set branch by branch by whoever sells hardest, so the strategy is whatever last quarter's vendor list produced. Reporting counts calls and form fills, so cheap volume looks efficient right up until job margin and days to payment come into it. The service mix expanded because work was available, and now a third of the schedule carries capacity without margin. Referral development is a set of relationships rather than a plan with targets. The target customer is described as anyone with a loss. Not one of those is a channel problem; it is the absence of a decision.

02 — Our approach

Fixed scope, one senior consultant in every session, no execution work inside the engagement. Week one is evidence. We interview the chief executive or owner, finance, operations, the sales or business development team and whoever owns marketing today.

Week two is analysis: margin by service line and source, which referral relationships actually produce profitable work, where capacity is spent on jobs that never pay well, positioning tested against what adjusters, property managers and homeowners were told, a channel audit priced on job margin, and an honest assessment of what can be measured. Week three is a decision session with your leadership team: which service lines and segments lead, what the positioning says, which channels and branches are funded and when, and who owns each number. The final weeks produce the written plan, budget and measurement framework, plus a one-page brief any agency or in-house hire can be held to. What does marketing strategy consulting cover for a restoration company?

Four decisions and a plan. Service line and segment priority, meaning which work across water, fire, mold, contents and reconstruction gets funded and which is declined; positioning and proof, meaning why an adjuster, a property manager or a homeowner should choose you; channel roles, meaning what search, paid media, referral development and commercial programmes are each for; and budget and measurement, meaning owners, spend by branch and the numbers leadership reviews weekly. How is this different from hiring a restoration marketing agency?

An agency executes a plan. Do you do local SEO or Google Business Profile work for our branches?

Not inside this engagement. The plan says what each branch's local search and maps presence has to achieve, what proof and service information belongs on it, and how it is measured, then hands that to whoever executes. Keeping the strategy separate from the listing work is the point: a plan written by the team that also bills for the retainer tends to recommend the retainer.

Our phone rings. Why would we need a strategy engagement?

Do you talk to our adjusters, agents and property managers?

Yes, within the agreed scope, and it is usually the fastest route to a positioning claim that survives contact with the market. Referral partners will tell you plainly why they send work elsewhere, which is rarely what the website says. Interviews are short and confidential, and findings feed the positioning platform rather than being published.

Does the plan cover commercial and large loss?

Yes, and separately from residential, because they are different businesses sharing a fleet. It can cover the marketing side: which brands to keep or consolidate, how a new branch inherits positioning and channel roles, what reporting has to be standard across the platform, and the order in which markets are funded. The plan states what each of those channels is for, what online visibility is worth in that territory, and which vendors should be renewed, renegotiated or stopped.
